From Business Problem to Bounded Pilot: A Forward Deployed Engineering Approach

Define a practical discovery-to-handover exercise with clear exclusions, acceptance evidence and a receiving owner.

Work beside the operational problem

Hypothetical situation: an operations team wants an assistant to handle supplier enquiries. A demonstration answers a few questions successfully, but the team has not agreed which enquiries are in scope, whose information can be used or who approves a reply. The engineer can improve the demonstration without resolving any of those decisions.

A forward deployed engineering approach, as used here, means keeping discovery and engineering close to the people doing the work. It is a descriptive working approach, not a claim about a Microsoft job title, official credential or newly launched service. The aim is to test the right operational question with the people who will receive the result.

Start by observing a complete enquiry, including the inconvenient steps. A request may arrive with missing details, depend on an exception or wait for a commercial decision. Those conditions should shape the experiment before a team chooses an orchestration library or builds an attractive interface.

Keep the discovery record short enough for the receiving owner to use. Include the question tested, the excluded cases and the evidence that would justify a change in scope. If a new request falls outside that boundary, review it explicitly rather than quietly expanding the pilot. That protects the usefulness of the experiment and makes later planning more honest about what has actually been demonstrated.

Turn discovery into a bounded question

Write down the current route from incoming request to reviewed response. Ask the process owner where judgement is needed and where an existing rule already determines the answer. Identify the approved information sources and the actions that require authority. Keep the customer’s desired outcome separate from the first technical experiment.

For this hypothetical exercise, a prototype might test whether an approved source set supports useful draft replies. A pilot would add limited real-world use with agreed participants, review and success measures. Neither statement promises production operation. Production expectations bring additional operational, security, governance and support responsibilities that must be scoped explicitly.

VNode uses VTOS for transformation work: Discover, Architect, Enable, Govern, Operationalize and Scale. This engineering approach sits within that methodology; it does not introduce another transformation framework. The digital readiness assessment can inform a later discussion, but a person still scopes the work and decides what evidence is needed.

Observe the complete workflow and make unresolved decisions visible.

Agree what the first experiment will exclude

A useful boundary states what enters the experiment, what output it may prepare and where a person takes over. For the enquiry example, the pilot could prepare a draft from approved material while leaving sending and commercial approval with staff. Record excluded enquiry types and how they return to the normal service route.

Bring representative difficult examples into the acceptance discussion. Include an incomplete request, an outdated source and an enquiry that asks for an exception. Agree the expected handling before testing. The engineer should be able to explain whether each case tests information quality, workflow behaviour or an authority boundary.

Use a short acceptance record rather than an invented percentage target. Where the sponsor needs a numerical target, obtain a defensible baseline and explicit agreement first. The table below is an editorial planning exercise. It is not a standard product contract, an automatic engagement selector or evidence of a delivery duration.

Make handover part of the experiment

Ask the receiving team to run the agreed checks using its intended identities and sources. Give it enough documentation to explain a failed case without relying on the original engineer’s memory. Record configuration ownership, source maintenance, review responsibilities and the route back to the previous process.

NIST’s AI Risk Management Framework was available as voluntary guidance before this coverage date. It provides a risk-management reference, not certification of this pilot or a substitute for the organisation’s controls. Keep the actual release decision with the responsible business and technical owners.

Finish with a decision supported by evidence: continue within the boundary, revise the experiment or stop. A useful prototype can expose that the source is unsuitable or the approval process is unresolved. That is a valid discovery result. Do not turn it into a production promise merely because the demonstration looks convincing. The next engagement is a human scoping decision under VTOS, informed by what the team has learned.

The receiving team should be able to operate and challenge the result.
